“AI consulting” is one of those phrases that means less the more people use it. A freelancer who runs a ChatGPT workshop calls it AI consulting. So does a Big Four firm selling a two-year transformation program. So do we. Those are not the same purchase, and a business owner trying to decide whether to spend money on it deserves a plainer answer than the industry usually gives.
Quick Answer
What is AI consulting?
AI consulting is paid help deciding where artificial intelligence belongs in a business, and then getting it working. For a small business that means someone maps one real workflow, tells you honestly whether AI, ordinary software, or a process change is the right fix, builds or configures the tool, tests it against real examples, and stays until the team actually uses it. In Canada the planning number is roughly $1,000 per consulting day. A focused single fix runs about $1,000; a connected multi-step workflow about $5,000. Anyone quoting far above that for a first engagement is selling a program, not a fix.
- →Decide where AI belongs, and where it does not
- →Build or configure the tool, then test it on real work
- →Stay through rollout until the team uses it
- →Roughly $1,000 per day in Canada; $1,000 to $5,000 for a first result
- →A real engagement starts with one workflow, not a roadmap deck
What the work actually is
Strip the marketing off and AI consulting for a small business is four jobs, done in order. Most of the disappointment people report comes from a consultant who only did one or two of them.
1. Find the real workflow
2. Decide honestly what belongs where
3. Build it and prove it
4. Stay for the rollout
What it is not
It is not IT support. An IT company keeps your systems running: hardware, email, backups, security. An AI consultant changes how a piece of the work gets done. Most growing businesses need both, usually from different providers, and the difference is worth understanding before you book either.
It is also not a software subscription. A vendor sells you a tool and wishes you luck. A consultant is accountable for whether the tool worked in your business, which is a different relationship with a different price.
If the proposal jumps from 'here is your problem' to 'here is your AI system' with nothing in between, the middle of the job is missing. The middle is most of the job.
What a small business should expect to pay in Canada
Real numbers, from an operator rather than a rate card. The full breakdown is in what AI implementation actually costs; the short version is this.
- Planning number: about $1,000 per consulting or development day. That is the honest going rate for someone who has shipped production AI, in Ontario, in 2026.
- One focused fix: roughly $1,000. A missed-call responder, a quote follow-up sequence, a document that gets extracted into a spreadsheet. One workflow, one result.
- A connected multi-step workflow: roughly $5,000. Intake to CRM to follow-up to reporting, with human approval where the decision carries risk.
- The entry point should be fixed-price. Ours is a $1,000 Strategy Day: one day on-site, a written report, a 30-day plan you own. It is the only fixed price we publish; everything after it is scoped to the brief, because pretending otherwise would be a made-up tier.
What you should not expect to pay, at least not first: a five-figure discovery phase, a twelve-month roadmap, or a retainer before anything has been proven. Those exist for enterprises with fifty workflows to change. A business with fifteen people has three, and the first one should be cheap to test.
How to tell a real engagement from a pitch
Five things a real AI consultant will do without being asked. If a proposal does none of them, keep looking.
- They ask to see the work before they quote it, and they want the person who does it in the room.
- They tell you at least one thing you should not use AI for.
- They put a test against real examples between the build and the launch.
- They name who approves what once the system is live.
- They publish a price for the first step, and it is small.
